The AI Adoption Milestones Most Companies Are Already Experiencing

AI adoption does not unfold randomly. It progresses through a series of development milestones.

Over the past few years, through work with clients and observation of our own teams, I have seen a pattern repeat itself. Organizations may move at different speeds, but the sequence remains recognizable. Each milestone reflects not just activity, but the development of new capabilities and ways of working within the organization. Once you see it, you begin to understand why certain challenges emerge at specific moments.

First Milestone: The Aha Moment

The first milestone begins when teams gain access to AI tools and start experimenting. Engineering groups or innovation teams usually lead this effort. They build a chatbot, test retrieval augmented generation (RAG) or create an agent to understand how AI behaves.

At some point, there is a shift in perception. The technology stops feeling abstract and starts to feel applicable. This is the moment when people realize that there is real potential, even if the full implications are not yet clear.

Second Milestone: Exploration Across The Organization

That initial realization creates momentum that spreads quickly. Teams begin expanding their efforts, building more agents and connecting them to internal systems such as documentation, data and operational workflows. Workshops emerge as different parts of the organization look for opportunities to apply AI in their own areas.

This phase generates a large number of ideas, but the activity is often fragmented. Teams move forward independently, sometimes working on similar problems without coordination. Some initiatives produce useful results, while others remain exploratory. This stage is valuable, but it also introduces inefficiencies that become more visible over time.

Third Milestone: The Platform Question

As the number of use cases increases, organizations encounter the limits of this fragmented approach. Managing separate experiments is difficult, and the need for a more structured foundation becomes apparent.

This is where platforms enter the discussion. Teams begin building shared capabilities that allow new solutions to reuse existing components. Organizations start introducing elements of governance as part of this progression.

This stage does not unfold in a neat sequence. Organizations tend to build an initial version of a platform, realize that parts of it do not hold up under real use and then adjust their approach. Instead of treating AI initiatives as separate experiments, teams begin to see them as needing to function together cohesively.

Fourth Milestone: The Shift To Value

Early efforts are driven by curiosity and a desire to understand what is possible. But as activity grows, leadership begins asking more concrete questions about outcomes.

Organizations start looking more closely at what has delivered results and what has not. This involves examining how resources are used, what impact is being achieved and whether the effort justifies the outcome. These questions extend beyond engineering and affect product, marketing and operational functions. The discussion becomes more grounded in experience.

Fifth Milestone: Scale Changes The Equation

As adoption expands, scale introduces a different set of considerations. Instead of a limited number of teams experimenting, many more people start using AI in their day-to-day work.

At this level, usage is easier to observe. Cost joins the discussion, and organizations start understanding how resources are distributed.

Organizations examine how work is organized and whether similar efforts are happening in parallel. In some cases, multiple teams may be addressing closely related problems without coordination, which leads to inefficiencies that grow more visible as usage increases.

Enablers That Support Progression Across Milestones

As organizations move through these development milestones, they tend to introduce certain capabilities that help them move through more effectively. One of them is a center of excellence. This is not a standalone milestone, but rather a feature that organizations introduce at different points in development.

The structure may vary, but the intent remains similar. Organizations bring together people who have been working on AI initiatives and create a way to share knowledge and document what has proven useful. In some cases, this starts informally and evolves over time into a more defined function. The earlier organizations introduce this, the easier it becomes to move through the milestones.

Another important enabler is governance and accountability. Similar to the center of excellence, this is something that develops in tandem with the organization’s maturity. As teams expand their use of AI and scale increases, organizations start paying closer attention to how it is used, how resources are managed and what outcomes are being achieved.

These capabilities support the overall trajectory of AI adoption. They help organizations navigate complexity, reduce duplication and make more informed decisions as they continue progressing through the development milestones. ​
